The shaft, without the marketing

Five specifications decide almost everything a shaft does. None of them is the letter printed near the grip. Here is what each one actually changes, in the order we test them.


Specification one

Weight

Grams of shaft, and by extension most of the total club weight you feel. This is the first thing we test and the last thing most golfers think about. A driver shaft can run anywhere from about 38 grams to about 85; iron shafts span roughly 50 to 130.

Heavier shafts generally settle tempo down and tighten dispersion for players who get quick at the top. Lighter shafts let a slower swing reach a speed that gets the ball airborne with useful spin. Neither is better. What ruins golfers is picking weight by ego rather than by what their arms can repeat on the sixteenth hole.

If you are over sixty and have been playing the same set for a decade, weight is the specification most likely to be wrong, and correcting it is the cheapest improvement available to you.

Specification two

Length

Length affects three things at once: how fast the head can travel, how consistently you find the centre of the face, and what lie angle you need. Longer is only faster if you still hit the middle, and the trade almost never favours the longer club for anyone who is not a low handicap.

Standard driver length has crept up over the last twenty years to roughly 45.5 inches. Most of the golfers we fit end up between 43.5 and 45. Putters are worse: the stock 34 or 35 inches is too long for a large share of adults and for essentially every player under about five foot five.

The rule of thumb we distrust most

Wrist-to-floor charts. They are a fine starting point and a terrible finishing point. Two golfers with identical wrist-to-floor measurements routinely finish a session two inches apart because one stands tall and one crouches. Measure the swing, not the person standing still.

Specification three

Flex, and why the letter lies

Ladies, senior, regular, stiff, extra stiff. There is no industry standard behind any of those words. One manufacturer's regular measures stiffer than another's stiff, and both may be labelled the same as a third that behaves differently again.

What we actually measure is frequency — how fast the shaft oscillates when clamped and plucked, in cycles per minute. That number is comparable across brands. A set that flows properly has frequencies stepping up in even increments from the long irons to the short ones, which is something you can feel across a set even if you have never heard the word.

Specification four

Bend profile

Two shafts can measure the same frequency and behave nothing alike, because stiffness is not distributed evenly along the tube. A shaft that is soft near the tip and firm near the butt launches the ball differently from one built the other way around, even at identical overall flex.

This is where the fitting genuinely earns its fee, and where a chart cannot help you. Profile interacts with your tempo — specifically the ratio between how long you take going back and how long you take coming down. A smooth three-to-one player and a quick two-to-one player often need different profiles at the same weight and flex.

Specification five

Torque

How much the shaft twists along its axis, measured in degrees. Low torque numbers feel firmer and are marketed as more controlled; higher torque feels softer and smoother.

Torque matters less than the marketing suggests and is heavily confounded with weight, since light shafts almost always have higher torque figures. We look at it, we rarely fit to it, and we would not choose a shaft on torque alone. If a golfer says a shaft feels harsh or boardy, torque is one of the first things we adjust — but the complaint comes first, not the number.


Steel, graphite, and the outdated argument

The old line was that steel is for good players and graphite is for everyone else. That has not been true for at least fifteen years. Graphite iron shafts now exist across the full weight and stiffness range, including profiles heavier and firmer than plenty of steel.

Where graphite genuinely wins is vibration. Golfers with arthritis, elbow trouble, or a repaired wrist frequently play better in graphite irons purely because the sting of a thin strike does not travel up the arm. That is not a compromise, it is a fitting decision, and we make it often.

What a shaft cannot fix

  • A grip that is the wrong size — this masquerades as a shaft problem constantly.
  • A lie angle four degrees off, which will bend the ball regardless of what is in the club.
  • A swing path fault. Equipment reduces the cost of a miss; it does not delete the miss.
  • Clubs that are simply too long, which no flex change compensates for.
